Stage 4

The roadmap becomes reality.

Retained engagement — ongoing

The Diagnostic produces a 12-month roadmap with costed, prioritised initiatives across three horizons. Implementation is where that roadmap becomes reality. Tucana executes, builds, integrates, trains, and governs — working through the roadmap in the sequence the Diagnostic defined, with you approving every phase.

Not a project with an end date. A retained partnership that compounds.

Each completed initiative from the roadmap makes the next one easier, faster, and more valuable. Clean data infrastructure makes automation viable. Automation frees the team to focus on higher-value AI-assisted work. Governance ensures every new capability is accountable and measurable.

The businesses that progress through the roadmap methodically don't just adopt AI — they become structurally different organisations. That structural change is the real product of the engagement, and it is why the relationship compounds rather than concludes.

What implementation covers

  • Execution of the Diagnostic's quick wins in the first 90 days — building early momentum and demonstrating measurable value
  • Design and build of AI systems, automation pipelines, agents, and integrated tools — scoped from the opportunity map
  • Data infrastructure work where the diagnostic identified foundational gaps that need resolving before AI initiatives can succeed
  • Team training and capability building — moving the organisation from dependence on external expertise to internal AI competence
  • Governance framework implementation: policies, accountability structures, measurement cadences, and review processes
  • Ongoing strategic advisory as the AI landscape, your business, and the competitive environment evolve
  • Quarterly roadmap reviews — reassessing priorities, measuring progress against projections, and adjusting the plan

How the engagement is structured

Implementation engagements are scoped directly from the Diagnostic roadmap. The first quarter typically focuses on quick wins and foundational data or systems work. Subsequent quarters move into the medium-term builds and, for organisations ready to commit, the transformational initiatives in the second half of the roadmap.

Every build within the engagement has a fixed price and defined deliverables — there is no open-ended hourly billing. The quarterly review is where both sides assess what has been delivered, what the impact has been, and what comes next.

Implementation is scoped from a completed Diagnostic.

Every engagement is different because every roadmap is different. The scope, pace, and investment are all defined by what the Diagnostic found and what your leadership team agreed to prioritise. No engagement is sold without a verified diagnosis behind it.
